Key Metrics At Reset

The Baseline We Had to Rebuild From

35%
Onboarding Completion
Benchmark: 70%. Half the industry standard.
15%
Core Adoption
Users experiencing primary value proposition.
~25%
7-Day Retention
Users returning within their first week.
0.8:1
CLV / CAC Ratio
Unsustainable, flipped to positive unit economics.
The Problem

The failure wasn't technical, it was the relationship between the product and the user.

Vaultix shipped a technically robust, bank-grade platform. Every core system worked. Yet users abandoned it before ever reaching value. The root cause wasn't code, it was trust, choice architecture, and cognitive load.

01

Onboarding Collapse

65% of new users dropped before completing setup. Compliance-first flows front-loaded friction, making users feel interrogated before they were welcomed.

02

Feature Paralysis

A full-suite launch surfaced every capability at once. Users couldn't identify a starting action, so most never took one.

03

Retention Crisis

~25% 7-day retention meant three of every four accounts silently churned before habit formation, invalidating acquisition spend.

04

Unsustainable Economics

A 0.8:1 CLV/CAC ratio meant every dollar acquired a user who cost more than they returned. The company was scaling loss, not growth.

My Role as Design Director

End-to-End Ownership of the Turnaround

I led the reset across research, product vision, prioritization, experience design, and business alignment. My mandate was to make design a financial lever, not a downstream layer.

Research Synthesis

Turned qualitative interviews and behavioral analytics into a shared, prioritized truth about why users left.

Product Vision

Partnered directly with the CTO and engineering leadership to align technical capability with a focused user narrative.

Strategic Prioritization

Owned the harder decision: what not to ship. Cut scope to protect the first-session experience.

Experience Design

Redesigned onboarding, home, and the core action loop around a Zero-Friction Core architecture.

Business Alignment

Tied every design decision to onboarding completion, 7-day retention, and CLV/CAC recovery.

Stakeholder Defense

Presented and defended the strategy to executive, engineering, compliance, and investor audiences.

Key Strategic Decisions

Three Trade-Offs That Reset the Product

DECISION 01

Breadth vs. Focus

Rejected
Launching the full feature suite to match neobank competitors.
Chose
A Single Killer Use Case (SKUC) that delivered value in the first session.

Concentrated design and engineering behind one effortless flow so users experienced core value before ever encountering complexity.

DECISION 02

Visible vs. Felt Security

Rejected
Exposing every compliance step upfront as proof of rigor.
Chose
Invisible security, biometrics, and progressive disclosure of verification.

Trust was earned through calm, confident interactions rather than security theater that users read as fragility.

DECISION 03

Data Richness vs. Cognitive Load

Rejected
Engineer-driven dashboards exposing raw financial data.
Chose
Simplified, actionable insights that answered 'what should I do next.'

Replaced dense data walls with a small set of high-signal moments tied to user goals and next actions.

Prototyping & Design Evolution

From structural wireframes to a zero-friction, high-trust mobile experience.

Two design phases, one throughline. Structural clarity earned in low-fidelity was preserved and elevated into a polished FinTech interface where trust is felt, not explained.

MODULE 01

Low-Fidelity Wireframes & Architecture

The lo-fi phase existed to strip away feature bloat, simplify navigation, and prove the Single Killer Use Case in the smallest number of screens possible. Onboarding was rebuilt around progressive disclosure, moving verification, preferences, and legal agreements out of the first-run wall and into contextual moments tied to real user intent.

FOCUS 01

Strip the Buffet

Removed parallel entry points, redundant tabs, and secondary CTAs that competed with the SKUC on first launch.

FOCUS 02

Progressive Disclosure

Onboarding surfaced only what was needed to reach first value. Verification and preferences moved to just-in-time moments.

FOCUS 03

One Primary Action

Every wireframe was tested against a single question, what is the one thing this screen must make effortless.

Marketing & Brand Ecosystem

Marketing & Brand Ecosystem

Positioning Vaultix through a secure, modern visual identity and targeted marketing touchpoints.

MODULE 01

Brand Strategy & Positioning, "Unlock What's Next"

We repositioned Vaultix away from cold compliance and security theater, and toward a story of empowered financial confidence. The new promise, "Unlock What's Next," reframed security as a springboard for growth rather than a gate to endure.

Internal alignment was engineered as carefully as the customer message. Presentation systems, war-room displays, and stakeholder decks gave every team, product, engineering, marketing, and leadership, one shared narrative and one shared visual language.

  • Confidence over compliance, growth over gatekeeping.
  • One unified narrative across product, brand, and GTM.
  • Room, screen, and deck systems that scale internal buy-in.

MODULE 03

Marketing Touchpoints & Acquisition Alignment

Marketing assets were streamlined around a single, honest promise so first impressions across ads, app store, and web all reinforced the same trust-first product experience.

Consolidating the brand system lowered creative production cost, tightened the funnel, and repaired the broken CLV to CAC ratio by aligning acquisition visuals with what the product actually delivered.

The Solution & Experience Principles

From Explaining Security to Earning Trust

The Zero-Friction Core architecture reframed the product around one commitment: every interaction should either deliver value or quietly reinforce trust. Nothing else earned a place in the first-session experience.

Trust By Interaction

Confidence signals were embedded into micro-moments, tone, motion, and confirmation, not explained through modals or disclaimers.

Invisible Security

Biometrics, device trust, and progressive verification replaced upfront compliance walls without loosening the compliance posture.

One Clear Next Action

Every screen surfaced a single primary action tied to the SKUC, eliminating the paralysis of the original feature buffet.

Leadership Q&A · Strategic Defense

Defending the Strategy: Executive & Stakeholder Q&A

The critical questions asked by leadership, engineering, and investors during the Vaultix turnaround, and how strategic design judgment resolved them.

A

During our research, we found that feature breadth was actually our biggest liability. Users weren't overwhelmed by missing features; they were paralyzed by choice before ever experiencing core value. By focusing entirely on an effortless first session, we solved our 35% onboarding drop-off and built the user momentum required to introduce secondary features later safely.
